The Culture Design Canvas: map and design your culture

The culture design canvas is a one-page tool for making your team's culture visible, and then deciding on purpose what you want it to become. It was created by Gustavo Razzetti, founder of Fearless Culture, and it starts from a simple premise: culture can be designed the way a product is designed, mapped, tested, and improved, instead of left to chance. What the culture design canvas actually maps

The canvas breaks culture into ten building blocks, grouped into three layers. Instead of one vague conversation about our values, you get ten concrete questions your team can answer honestly. Razzetti frames the whole thing around three outcomes, Alignment, Belonging, and Collaboration, so every block ties back to how people work together and how they feel about being there.

• The Core: Company Purpose, Core Values, your Top 3 cultural priorities, and the Behaviors you reward and punish. This is the foundation, what you stand for and what actually gets rewarded.
• Emotional Culture: Psychological Safety, Feedback, and Rituals. How people feel day to day, whether they can speak up, hear the truth, and share moments that bond them.
• Functional Culture: Decision-Making, Meetings, and Norms and Rules. How work really gets done, who decides, how you meet, and the rules everyone lives by.

From your current culture to the one you want

Here is how teams actually use it. You fill the canvas twice. First for the culture as it is today, the real behaviors, the rituals people actually keep, what genuinely gets rewarded versus what the values poster claims. Be honest, even when it stings. Then you fill a second canvas for the culture you want. The gap between the two is your roadmap. That is the whole point: culture is designed, not accidental. And you don't need to redesign all ten blocks at once, pick the two or three gaps that matter most and start there.
